Introduction to the AI Adoption Scan
Effectory’s research-based solution for understanding how people adopt AI at work.
What is the AI Adoption Scan?
The AI Adoption Scan helps organizations understand how employees experience and use AI in their day-to-day work. It goes beyond tool access and usage statistics to show where AI adoption is progressing, where it is getting stuck, and what employees need to use AI effectively.
The scan is built around Effectory’s AI Adoption Model, which views adoption as a journey across five connected dimensions: Clarity, Capability, Environment, Usage, and Impact. Together, these dimensions help organizations understand not only whether AI is being used, but also the conditions that support effective and sustainable adoption.
Why it matters
Organizations invest in AI to become more productive and efficient, and to achieve better results with fewer resources. But are those investments delivering the results they expect? If not, what is getting in the way? The AI Adoption Scan helps answer these questions by showing how employees experience AI, where adoption is slowing down, and what may be needed to turn investment into meaningful value.
- Access doesn’t guarantee adoption. Providing AI tools does not automatically help employees understand where or how to use them in their work.
- Usage metrics tell only part of the story. High activity can exist alongside low confidence, unclear guidelines, or limited support.
- People experience both benefits and concerns. AI can affect productivity and work quality, but also workload, confidence, wellbeing, and perceptions of job security.
- Adoption can look different across teams. Understanding where barriers occur helps organizations direct support where it is most needed.
Key benefits
1. A people-centered, research-based view
- Built on behavioral science and established models of technology adoption and behavior change.
- Measures adoption across five dimensions rather than reducing it to a single usage or readiness score.
- Helps explain why adoption may be moving forward in one area and slowing down in another.
2. A fuller picture of AI at work
- Combines scaled responses with open comments to show patterns and the context behind them.
- Explores the benefits employees experience, as well as concerns and pressures related to AI.
- Helps leaders understand what employees need to make AI part of their everyday work.
3. Clearer priorities for action
- Identifies potential barriers across teams, departments, and the wider organization.
- Helps indicate where clearer communication, practical learning, manager support, or other interventions may be useful.
- Supports targeted action based on employee feedback rather than assumptions.
4. Track progress over time
- Repeat the scan to see how adoption and employees’ experience of AI develop.
- Compare results across teams and organizational groups.
- Review whether actions are reducing barriers and supporting effective AI use.
What’s included
AI Adoption Scan
The scan contains 23 questions and takes employees around 5 to 10 minutes to complete. It combines scaled questions with open comments to provide both an overview of employee responses and context behind the results.
The scan explores five dimensions:
- Clarity — Do employees understand where AI fits into their work?
- Capability — Do they have the skills and confidence to use AI effectively?
- Environment — Do leadership, managers, and the organizational culture support AI adoption?
- Usage — Has AI become part of employees’ day-to-day work?
- Impact — Do employees experience meaningful value from AI, and how does it affect their work?
How it works
- Choose when to run the scan. Use it before an AI rollout to understand employees’ starting point, or during and after implementation to see how adoption is developing.
- Invite employees to share their experience. The scan takes around 5 to 10 minutes to complete.
- Review the results. Explore patterns across the five dimensions, including differences between teams and departments.
- Identify where support is needed. Use the results and open comments to understand potential barriers and prioritize relevant actions.
- Measure progress. Run the scan again to see how the employee experience and adoption patterns change over time.
Frequently asked questions
Can we run the scan before an AI rollout?
Yes. Running the scan before a rollout can help you understand whether employees know what to expect and feel prepared. You can also use it during or after implementation to identify barriers and review progress.
Does the scan only measure how often employees use AI?
Usage is one of five dimensions. The scan also explores clarity, capability, the environment for adoption, and the impact employees experience.
